After more than 500 days away from the microphone, the E-Commerce Maven Podcast is back.
In this episode, I’m sharing an honest update about what’s been happening behind the scenes over the past 18 months — inside my eCommerce brand, Encircled, and in my own journey as a founder.

The Financial Wake-Up Call
After hitting one of our highest revenue years, I realized something difficult: revenue alone doesn’t guarantee profitability.
Despite strong sales, the business had reached a point where operating costs, inventory, and growth investments were putting pressure on the company financially.
This forced a deeper look into the numbers and ultimately led to major changes in how the business operates.
The Framework That Changed Everything
One of the most helpful diagnostic tools during this time was a framework sometimes called “four quarters accounting.”
It divides revenue into four major buckets:
• Cost of goods and delivery
• Advertising
• Operating expenses
• Profit
Ideally, each category sits around 25% of revenue.
Applying this framework made it very clear where the business needed to change and where expenses had grown too large.
Major Changes Inside the Business
To return the company to profitability, several significant shifts were made:
• Eliminating expensive agencies and external services
• Simplifying the software and tool stack
• Moving to a smaller studio space
• Reducing fixed overhead
• Increasing product prices to improve margins
• Producing smaller inventory batches
• Shifting toward pre-orders and demand-driven production
These changes created a very different operating structure than the company had previously.
Building a Leaner Team
At one point the business had over 20 employees.
Today the team operates much leaner with:
• A small core team
• Specialized freelancers supporting areas like marketing, production coordination, PR, and content creation
This model allows the business to stay flexible and efficient while still delivering high-quality work.
The Reality of Today’s E-Commerce Landscape
Running an eCommerce brand today is very different than it was even a few years ago.
Rising customer acquisition costs, shifting shipping rules, economic uncertainty, and global events all impact how businesses operate.
For founders, this makes strong financial management and operational discipline more important than ever.
Burnout and Founder Recovery
Beyond business strategy, the past few years also involved recovering from burnout.
Some of the biggest changes included:
• Prioritizing sleep and personal health
• Returning to hobbies like tennis
• Meditation and nervous system regulation
• Simplifying daily decisions
• Reducing commitments that no longer felt aligned
These shifts helped create the space needed to rebuild the business and regain energy as a founder.
